OVERVIEW
Fuse AI graduated from Y-Combinator with validated technology and investor backing from one of the world's most rigorous startup programs. The next challenge was commercial: building the systems to win market share against both legacy competitors and well-funded AI peers moving in the same direction. SA Media was brought in to build the full GTM infrastructure, develop the market strategy, and generate qualified leads for an AI company operating in a space where buyer skepticism was high and noise was everywhere.
THE BRIEF
AI companies post-YC face a specific tension: the technology is real and validated, but the commercial narrative often lags. Buyers in 2024 were increasingly skeptical of AI claims and needed concrete evidence of ROI before committing budget. Fuse AI needed a GTM partner who could position the product with precision around outcome claims that could be substantiated, build lead generation systems calibrated to a technical buyer, and help the team win initial deals fast enough to establish category credibility.
OUR APPROACH

AI market positioning and outcome-led messaging. We built the messaging architecture for Fuse AI with both technical and business buyer audiences in mind. Positioning was centered on concrete, substantiated outcome claims, not AI hype. Every message was stress-tested against the primary objection the team would face in every sales conversation: "we have already tried AI and it did not deliver." The answer had to be built into the positioning itself.

GTM infrastructure and lead generation activation. We built and activated the full GTM stack: outbound sequencing, inbound content strategy, and channel-specific playbooks for the buyer profiles most likely to convert. CRM architecture and pipeline stages were configured to give the founding team visibility into where deals were being won and lost from the first day of commercial activity.

Competitive strategy and market share planning. We mapped the competitive landscape across both legacy players and AI-native competitors, identified the defensible positioning territory, and built a market share strategy around the segments where Fuse AI had the highest probability of winning quickly. Speed of initial wins was prioritised as the foundation for category credibility, which is the currency that matters most at the post-YC stage.
